The “I” in AI: Why human adoption is the ultimate risk to your transformation ROI

The boardroom conversation around AI often centres on technical architecture, data governance, and capital expenditure. However, there is a far more volatile risk factor that frequently determines whether an AI initiative yields a significant ROI or becomes a costly footnote: the human element.

The data suggests we are reaching a tipping point. As the percentage of companies abandoning the majority of their AI initiatives has nearly tripled in a single year – jumping from 17% to 42% – it is becoming clear that technical excellence is no longer enough.

While AI is frequently compared to the Industrial Revolution, the fundamental difference in this wave is the “I” in AI. We are moving toward a business environment where machines execute decision-making and judgment at a level once reserved for humans. As machines automate activities central to how a business adds value, it triggers a unique set of cultural and emotional responses that represent a primary failure point for transformation.

From execution to direction

The “people” considerations of AI go far beyond simple upskilling. As technology automates routine tasks, your staff’s roles will shift fundamentally from executing business processes to directing the automation itself.

Employees must now focus on the more complex aspects of operations and understand the intricate interplay between human oversight and machine output. For many, this is a profound change in professional identity. If they view this as a threat to their security or a loss of agency, resistance is inevitable. Without their active cooperation, even the most “intelligent” system lacks the human direction required to drive business value.

Closing the trust gap

History shows that many transformation programs fail simply because users refuse to adopt the solution or fear the change. In mission-critical operations – such as originating loans or supply chain management – there is no room for error. Tales of “rogue AI” or hallucinations damage the brand and, more importantly, shatter user trust.

If users perceive AI as unreliable or opaque, adoption collapses. CIOs must define trust thresholds, how accurate the system must be, how quickly it explains its reasoning, and when human override is triggered. When users feel technology makes their jobs more difficult, they will revert to legacy processes, effectively zeroing out your ROI.

Managing the practicality filter

To mitigate this risk, CIOs must treat cultural readiness as a technical requirement. At Uvance Wayfinders, consulting by Fujitsu, we advocate for a “business-back” approach that passes through a strict practicality filter: Can your organisation actually adapt?

This requires a multi-layered strategy:

  • Design thinking: Creating intuitive interactions for employees and customers to ensure the technology supports the user rather than complicating their workflow.
  • Organisational psychology: Engaging stakeholders early to understand objections and employing psychology to break through barriers to adoption.
  • Joint leadership: Ensuring the program is not “outsourced” to a technical silo, but led by a coalition of business, technical, finance, and HR teams.

The stakes are high. The first companies to achieve successful automation at scale may disrupt the entire economics of their industry. By prioritising human-centric design and cultural readiness alongside technical excellence, you ensure your organisation is not just technically capable of transformation, but ready to sustain it.
