Choosing the right AI bets: From possibility to focus

In many enterprise conversations I’ve been part of lately, there’s a growing realization: We are not short on AI ideas — we are flooded with them.

A 2024 McKinsey report found that 65% of companies are regularly using generative AI – nearly double from the year before – highlighting the explosion of ideas and experimentation.

Every leadership team has at least a dozen AI use cases they’re considering. Marketing wants intelligent segmentation. Sales wants smarter forecasting. HR wants to reduce attrition. Operations wants predictive maintenance. And across it all, there’s the overarching goal: deliver real value from AI, fast.

This momentum is exciting, but also overwhelming. With limited capacity, technical debt, and governance still evolving, teams often face the same question: Where do we begin? According to MIT Sloan Management Review, legacy infrastructure and mounting tech debt remain core barriers to scaling AI efforts effectively.

Enthusiasm without focus leads to scattered pilots, shallow proof-of-concepts, and siloed tools that never scale. To move beyond experimentation, we need a smarter way to decide: which use cases should we prioritize — and why?

From possibilities to priorities

To make meaningful progress, organizations need a clear and shared lens for evaluating which AI use cases deserve attention now — and which can wait.

The most effective filters are these three: business impact, user adoption, and technical readiness.

1. Business impact that aligns with strategy

No matter how clever the use case, it must connect directly to business goals. AI should never be innovation for innovation’s sake.

Prioritize initiatives that:

  • Reduce costs, manual effort, or process bottlenecks
  • Drive revenue or retention through better customer outcomes
  • Solve challenges already on leadership’s radar

Use cases that sit too far from strategic priorities tend to lose support over time. But when AI initiatives help move metrics that already matter, sponsorship comes faster and funding becomes easier.

Example: A global services company that I worked with was overwhelmed by a surge in customer support requests. Their customer service representatives were stretched thin and customers were waiting days for a resolution. Instead of scaling headcount, we deployed an AI assistant to triage tickets and automate responses to common queries. It not only cut down wait times but also improved the team morale — helping them focus on more meaningful customer conversations. It was a turning point for their digital support strategy.

2. User adoption that feels intuitive and natural

One of the most overlooked reasons AI initiatives fail is that people simply don’t use them. Even high-impact solutions fall short if the experience feels clunky or disruptive.

As Harvard Business Review notes, lack of user adoption and unclear workflows are among the biggest reasons AI projects fail to scale.

To ensure adoption, look for use cases where:

  • The user pain point is well-known and felt daily
  • AI integrates smoothly with existing tools and workflows
  • Benefits are visible quickly and require minimal behavior change

Example: During one of my engagements, a field sales team told me they were spending hours prepping for meetings, digging through multiple tools to gather insights. We helped embed AI-driven account summaries directly into their CRM. No new logins, no new training – just better intelligence where they already worked. The results were immediate: more confident meetings, more time in front of customers, and better close rates.

3. Technical feasibility and readiness

Great ideas need solid execution. But not every use case can be delivered easily with the data, systems, and tools already in place.

Focus on those that:

  • Have access to clean, structured, and relevant data
  • Can be built with existing platforms, APIs, or connectors
  • Align with current tech team skills or supported vendor ecosystems

Example: The HR department in a company I worked with wanted to understand engagement patterns across regions. While long-term plans included sophisticated sentiment models, we started with what they had — structured survey and attrition data already in their HR system. With just a bit of AI analytics layered on top, they uncovered trends that helped inform retention programs right away, without needing a major tech overhaul.

Focus on what is valuable and doable

After assessing use cases, the next question is how to prioritize them. In practice, this doesn’t need to be a rigid roadmap. Many organizations benefit from running parallel tracks – combining short-term wins with deeper strategic builds.

Start with:

  • High-value, low-complexity use cases: These are the quick wins. They’re low risk, deliver fast results, and help prove AI’s credibility to skeptics.

Then, explore two paths simultaneously:

  • Low-value, low-complexity use cases: Ideal for experimentation, upskilling, and building a culture of innovation. These are perfect for citizen developers or centers of excellence exploring AI safely at low cost.
  • High-value, high-complexity use cases: These require deeper investment from technical teams, often involving architecture, governance, and data readiness. But the payoff is worth it. Tackle these after quick wins build confidence – and when cross-functional alignment is in place.

Use cases that are low in value and high in complexity are often the ones that quietly consume time and budget without moving the needle. Unless there’s a very specific long-term strategic angle, they’re best deferred.

Example pairing: I’ve seen teams split this smartly – while a marketing analyst explored AI-generated reports for internal use, the data engineering team simultaneously began work on a customer segmentation engine for hyper-targeted campaigns. It let them experiment and deliver in parallel, building maturity across business and tech tracks.

Closing the gap between ideas and impact

Most organizations are already rich with ideas. The real challenge is turning those ideas into scalable, useful, and trusted AI systems. That transformation begins not with a better model – but with better focus.

The shift from experimentation to adoption requires structure, not rigidity. It’s about knowing which bets matter most right now, which ones are worth exploring, and which can wait.

When use cases are selected through a thoughtful lens — aligned to business needs, welcomed by users, and backed by technical readiness — AI stops being scattered. It becomes strategic.

That’s how you go from pilots to production. From potential to performance.
